A subcontractor performance scorecard is a scored record, usually monthly, of a subcontractor's output against programme, quality (defects and rework) and safety, built from site records rather than opinion. It gives the procurement team something to point to when deciding whether to reappoint.

Most reappointment decisions are made on memory and relationship. A scorecard built from actual diary and allocation data replaces that with a number.

What a good scorecard covers

Most subcontractor scorecards fail in the same two places: they get filled in once at the end of the job when nobody remembers the detail, and the scoring criteria change from one commercial manager to the next. This template fixes both by scoring monthly from data already in the diary and allocation sheet, on a fixed set of criteria.

FieldWhy it matters
Output vs allocation (percentage)Actual labour and plant output against what was allocated, pulled from the allocation tracker
Defects and rework countQuality signal, sourced from diary entries flagging remedial work
Safety observations and incidentsRecords near misses and incidents logged against the subcontractor
Programme adherence (days ahead or behind)Whether the subcontractor's sequence held against the lookahead
Overall score and trendA single number per month, so a 6 month trend is visible at reappointment time

Each subcontractor's monthly score rolls up from the criteria above with the working shown, so a low score is defensible in a procurement conversation, not just an impression.

How Gather automates this

A scorecard is only as good as the diary and allocation data behind it. Scoring a subcontractor from memory at the end of a job, after the site team has moved on, is how good subcontractors get marked down and poor ones get reappointed.

If reconstructing what happened on site is costing your commercial team days every month, there is a faster way.

Gather's AI QS turns the daily record into a contract aligned commercial position automatically, so the claim writes itself from evidence instead of memory.

FAQ

Frequently asked questions

What should a subcontractor scorecard measure?

At minimum: output against allocation, defects and rework, safety observations and incidents, and programme adherence. Score these consistently every month rather than once at the end of the job.

How often should the scorecard be updated?

Monthly, built from the diary and allocation sheet data already being recorded. A scorecard filled in retrospectively at final account stage is a guess, not a record.

Can a scorecard be used in a reappointment decision?

Yes, provided it is built from consistent monthly data rather than a single end of job impression. A 6 month trend is a stronger basis for reappointment than one person's memory of how the job went.

Does this replace a formal subcontractor appraisal process?

No. It feeds one. Most formal appraisal processes ask for exactly this evidence (output, quality, safety, programme) and this template is where that evidence gets built up monthly instead of reconstructed at the end.

Score subcontractors on evidence, not memory

Gather reads your site diaries and allocation records as they come in, so the scorecard writes itself every month.
